How to Make Smarter Business Decisions with Dawn Kennedy

Building a business requires making hundreds of decisions, and most entrepreneurs make them without a reliable framework to guide them. In this episode, Brian Thompson sits down with Dawn Kennedy, attorney, entrepreneur, and author of Before You Decide, to explore the pre-decision tools she developed after losing her first business overnight and spending years translating enterprise-level decision frameworks for small and mid-sized business owners. This is a practical and deeply personal conversation about what it actually takes to make sound business decisions, before you leap and while you’re building.

 

A Mission-Driven Business Starts With Priorities

When Dawn defines a mission-driven business, it centers on two things: a clear understanding of what the business is designed to bring into the world, and a specific order of priorities in how that mission gets implemented. She describes it as loving your team more than your customers, and your customers more than your product or service. That order is what creates durability and longevity, and is what allows a business to keep operating even when the owner or founder is not in the room.

 

A Business Lost in Three Seconds

Dawn’s path to becoming a decision framework specialist started with one of the hardest moments of her entrepreneurial life. In 2011, she and her husband launched Unique Consulting LLC, a company that grew to nearly a quarter million in revenue in two years and had large contracts lined up for the following year. On November 1st, 2013, her husband fell eighteen feet off a ladder at a training facility, suffered four skull fractures, and was confined to a wheelchair. In an instant, the business was gone. What hit Dawn hardest was not just the loss, but everything she did not know. They found themselves in business debt and an IRS lien on their home. After a few years, they paid everything off, rebuilt, and Dawn began translating the decision making tools she had used in military capabilities development and Fortune 500 consulting into something usable for the businesses she now supports.

 

What Pre-Decision Tools Actually Look Like

Dawn describes her framework as strategic intelligence on Main Street, taking the kinds of rigorous decision tools used at the enterprise level and making them accessible for small and mid-sized businesses. Her framework, called CLARITY, focuses on the things that actually determine whether a decision is sound for a specific business at a specific moment. Lead time, cash, market activation, trouble spots, and the conditions that need to be weighed before moving forward. She is direct about the limits of conventional metrics. Most consultants focus on EBITDA. Dawn focuses on cash, because cash is what keeps a business alive. She also emphasizes that two similarly situated businesses can have very different risk profiles, which means that a decision that makes sense for one may not make sense for the other, even if they look identical on paper.

 

The Pendulum Problem

One of the most practical insights in this conversation is what Dawn calls the pendulum problem. Entrepreneurs tend to swing between two extremes. They pull a new idea back too early, before the market has had enough time to respond, or they hold on too long, so convinced by their own idea that they stop listening to the feedback telling them something needs to change. The sweet spot, Dawn says, is holding a decision long enough to see the evidence of whether it is working or not, and being willing to adjust delivery, format, or approach before abandoning the idea entirely.

 

Building a Second Business With Better Tools

In January 2021, Dawn and her husband launched Convoy Road Coffee Roasters, a specialty coffee roasting company that grew out of her husband’s decades-long passion for coffee. Six years later, the business has won state grants, expanded into local grocery stores, opened a retail space, and is adding a custom blending lab. Having lived through losing a business shaped every decision Dawn has made this time around. She’s more calculated, more deliberate, and more willing to absorb short-term costs to reduce long-term risk. She also acknowledges that her own fear sometimes held the business back from moving faster, a reminder that self-awareness is as important as any framework.

 

A Framework for Entrepreneurs to Make Smarter Decisions

Brian and Dawn discuss several of the things that entrepreneurs tend to commonly overlook and how they can approach them differently to avoid costly mistakes.

First, no one knows how long it will take for their specific business to reach its goals, and starting from a place of honest uncertainty rather than false confidence gives entrepreneurs a better chance of making aligned decisions along the way.

Second, forming an LLC or other legal entity is much easier than understanding what that entity actually requires. Keeping finances violently separate, documenting decisions, holding board meetings, understanding how misclassification or commingled funds can strip away legal protections: these are obligations most new business owners do not fully understand when they file their paperwork.

Third, not every decision requires deep analysis. Learning to distinguish between the decisions that genuinely need careful thought and the ones that can be made quickly is a skill that takes time but pays significant dividends.
